Almost every quality dispute I’ve handled traces back to one of four sources:

  • Vague specifications — ‘good quality’ means different things to buyer and factory.
  • No written acceptance criteria — no shared definition of ‘defect’ at inspection.
  • Production shortcuts — factory swaps a component to protect margin without notice.
  • Skipped inspection stages — buyer only checks after goods have shipped.

Inspection stages

The four inspections that catch most defects

Pre-production inspection (PPI)

Verify raw materials, components, and tooling before mass production begins. Cheapest place to catch a wrong material or a mis-cut tooling insert.

During-production inspection (DUPRO)

Run at 20–50% production complete. Catches process drift and lets the factory correct without wasting the whole run.

Pre-shipment inspection (PSI)

Run at 100% production complete, before goods leave the factory. This is the gate that unlocks final payment. Non-negotiable for a first order.

Container loading check (CLC)

Verify quantity, packaging integrity, and container condition at loading. Prevents the ‘we shipped everything’ claim when the container arrives 200 units short.

Sampling

AQL sampling — the language of inspection reports

AQL (Acceptable Quality Limit) defines how many defective units are tolerable in a sample drawn from a batch. Standard consumer goods use ISO 2859-1 with the following limits:

  • Critical defects — 0 tolerated (safety, regulatory, brand-damaging).
  • Major defects — AQL 2.5 (product does not perform as intended).
  • Minor defects — AQL 4.0 (visible flaw but product still functions).

Name AQL levels in the purchase agreement, not in a WeChat message. Inspection agencies charge $250–350 per man-day for 100–1,000 unit orders.

Common questions

Can I inspect the factory myself instead of hiring an agent?

You can, but plane tickets, hotels, and your time usually cost more than a third-party inspection. Independent inspectors also carry no relationship risk with the supplier.

What if the factory refuses inspection?

Refusal is a red flag. Reputable factories have hosted dozens of inspections. If a supplier won’t allow one, walk away before you send the deposit.

How much does an inspection cost?

$250–350 per man-day is typical. A 500-unit order is usually one man-day. Compare that against the cost of one defective shipment.
